Who This Checklist is For
If you're the person in your organization who gets asked to "look into water quality" and then has to figure out what that actually means—this is for you. Maybe you're an office administrator, a facilities manager, or someone in procurement who just got handed a complaint about hard water spots on the glassware in the breakroom.
I've been on both sides: as an admin buying these systems for our office, and later working with vendors. Here's a 6-step checklist I wish I'd had when I started. It's designed for the kind of mid-sized company (50-400 people) where you're managing multiple vendors and don't have a dedicated facilities team.
Step 1: Define What You're Actually Solving For
Before you look at any equipment or pricing, write down three things:
- What's the problem? Scale buildup in pipes? Bad-tasting drinking water? Equipment (dishwashers, coffee machines) breaking down too often?
- Who's affected? Just the breakroom? A production area? The whole building?
- What's your budget range? Rough ballpark—not the final number, just a sense of what's realistic.
I made the mistake of jumping straight to equipment specs when I was first looking. Spent two weeks comparing flow rates and micron ratings, only to realize the actual issue was a specific mineral causing scale in our dishwasher. Completely different solution. The assumption that price drives quality is often backward—vendors who can charge premium prices usually deliver premium service.
Step 2: Understand the Major System Types
Here's a quick primer on what's out there. You don't need to be an expert, but you should be able to ask informed questions.
Water Softeners
These remove calcium and magnesium—the minerals that cause hard water. Typical setup: a tank with resin beads that exchange sodium for the hard minerals. You'll see these in whole-house or whole-building configurations.
For a medium-sized office (say, 100 people), a typical softener might run $1,500-3,500 installed, but that's just the equipment. Installation and ongoing salt refills add to the total. A common mistake is underestimating salt consumption.
Reverse Osmosis (RO) Systems
RO systems use a membrane to remove a much broader range of contaminants—things like lead, chlorine, fluoride, and total dissolved solids (TDS). These are typically used under-sink or as point-of-use systems for drinking water.
The Cullian tankless reverse osmosis system is a popular option because it doesn't require a storage tank, saving space. Expect to pay $800-2,000 for a good under-sink RO system, plus installation.
Whole House/Whole Building Filters
These are for sediment, chlorine, and general water quality improvement. They don't soften the water, but they improve taste and reduce chlorine. Think of them as a first-stage filter before the water goes to specific appliances or drinking fountains.
Costs vary widely: $500-3,000 depending on flow rate and filter type.
Step 3: Get Multiple Quotes—and Compare Apples to Apples
This is where the real work begins. Don't just get one quote. Get at least three.
But here's the trick: make sure each vendor is quoting the same scope of work. One might quote just the equipment. Another might include installation, permits, and a year of maintenance. The third might quote everything plus a service contract.
I've learned to ask 'what's NOT included' before 'what's the price.' The vendor who lists all fees upfront—even if the total looks higher—usually costs less in the end.
Step 4: Calculate the Total Cost of Ownership (TCO)
This is the step most people skip, and it's where the real costs hide. Your TCO includes:
- Equipment cost (the obvious one)
- Installation (plumbing, electrical, possibly structural work)
- Ongoing consumables (filters, salt, membrane replacements—typically every 6-12 months)
- Maintenance & service (annual or as-needed)
- Water & energy impact (some systems waste water; others use electricity)
For example: a Cullian water softener quote of $2,500 might sound good, but if the annual salt and maintenance cost is $400, that's $2,000 over 5 years. Suddenly the real cost is $4,500, not $2,500.
Per FTC guidelines (ftc.gov), service providers should be transparent about these costs—but not all are. So do the math yourself.
Step 5: Evaluate the Vendor—Not Just the Equipment
I've seen companies buy great equipment from vendors who couldn't support it. Then they're stuck with a unit that's out of spec because no one showed the building engineer how to change the filter.
Ask these questions of every vendor:
- Do you provide installation, or do I need to find my own plumber?
- What's your service response time? (Not just "we're available," but actual hours/days.)
- Do you offer a service contract, and what does it cover?
- Can you provide references from similar-sized offices?
Per EPA guidelines (epa.gov), water treatment systems should be installed and maintained according to manufacturer specifications. A vendor who can't explain their maintenance schedule may be cutting corners.
Step 6: Set a Realistic Timeline
Water treatment isn't a same-day install—especially for commercial systems. Plan for 2-4 weeks from decision to installation, longer if you need permits or structural work.
Our company added a second location in 2023. I had to consolidate water treatment for 400 people across 3 locations. Using a single vendor for all three cut our ordering time from 12 hours to 4 hours and eliminated the inconsistent water quality we used to have.
Oh, and I should add: don't wait until the problem is critical. If you're already dealing with scale buildup or complaints, you've probably passed the point where a quick fix is possible.
Common Mistakes to Avoid
Here are the ones I see most often:
- Focusing only on upfront price. The cheapest quote is rarely the cheapest over 5 years.
- Ignoring water quality testing. You can't choose the right system without knowing what's in your water. Get a test first.
- Assuming bigger is always better. Oversized systems waste water and chemicals. Right-size it.
- Not planning for future scale. If your company is growing, get a system that can handle increased demand.
As of January 2025, the good news is that options like tankless RO systems and modern softeners are more efficient than ever. The bad news is that the market is full of vendors who will sell you more than you need, or less than you actually require.
